Planning luggage forwarding around one overnight stop

We want to send our large suitcases ahead in Japan and carry overnight bags for a one-night stop between hotels. The complication is timing: luggage may arrive after we do, depending on distance and delivery cutoff. I'm going to confirm acceptance times with both hotels and pack two days of essentials in the small bags. Has anyone had an awkward gap where the forwarded bags weren't available when expected? What did you wish you'd kept with you?
